The problem

Most builds don't fail loudly.
They leak.

Budget and timeline rarely disappear in one bad decision. They drain through four predictable gaps that nobody owns until it's too late to correct them.

Industry baseline
66%
of software projects overrun budget or schedule. — Standish CHAOS report
Leak 01

Scope drift

Requirements move faster than the plan. Every change is re-estimated from scratch and the date slides quietly.

Leak 02

Handover debt

The agency leaves, the docs don't exist, and your team spends a quarter learning what was built.

Leak 03

Invisible progress

You get status decks instead of working software, and find out you're behind when it's too late to correct.

Leak 04

Fragile releases

Every deploy is an event. No CI, no rollback, no confidence — so shipping slows to protect uptime.

The fix

Every leak has a fix. Here's what changes.

Same four numbers, same order. This is the operating model, not a promise.

Leak 01 →

Scope you can hold us to

Fixed-scope phases with a written change protocol. You always know what a change costs before we start it.

Scope doc
Leak 02 →

Handover from day one

Docs, decision records and a recorded walkthrough written as we build — not assembled the week we leave.

Runbook
Leak 03 →

Working software every Friday

A deployed environment you can click, every week. Status is something you use, not something you're told.

Staging URL
Leak 04 →

Boring, repeatable releases

CI, automated tests, one-command rollback. Deploys become a non-event by design.

Flagship feature

Most agencies ask for your budget.
We ask what's broken.

ZAC Consultant is a real working tool, not a chatbot widget. Describe the problem in your own words and it produces a project roadmap you can take to your board — whether or not you hire us.

What the AI consultant does, and what it cannot do →

  1. You describe the goalPlain language. "Orders come in on chat and we lose half of them" is a perfect brief.
  2. It asks a few simple questionsWho it's for, how you cope now, what must ship first, and when. Four or five, not a form.
  3. It recommends a solutionWhich of our eight service lines fits, and why that one over the alternatives.
  4. It shows a prototype, timeline and project typeA visual mock of the solution — site pages, app screens or an automation flow — plus phased delivery and an honest cost band.
  5. You leave name and emailOnly at the end, and only to send the full document — never to unlock a sales call.
  6. The complete roadmap lands in your inboxPDF by email, and a booking link if you want to go further.

Client voices

Trusted in production — not in decks.

  • Amara Thammawong, COO (AI automation): We used to spend mornings triaging the same tickets. Now most of them never reach us, and when they do, the history is already there. I didn't think we'd actually use it this much.
  • James Hale, CTO (Business process automation): Honestly our Zapier setup had gotten embarrassing. They replaced it with one flow the team can explain. If something fails, we see it the same day — not on Monday.
  • Rosa Okonkwo, VP Finance Ops (AI automation): Friday used to mean sitting with invoices. I still check the exceptions, but the rest just clears. Took me a couple of weeks to trust it. I don't miss the old version.
  • Preecha Worrapong, Head of Operations (Mobile app development): Our technicians were still on paper. They moved us over without turning it into a training programme. Dispatch is quieter. That's the nicest way I can put it.
  • Maya Ellison, Revenue Lead (Business process automation): I was sceptical about the lead routing. Then a week of inbound actually landed with the right person, with a note attached. That's when I stopped asking for the weekly spreadsheet.
  • Priya Manalappan, Founder (Custom software): We were losing orders in WhatsApp. Sounds messy because it was. They wired intake so it hits the system instead of a chat thread. We haven't lost one since it went live.
  • Sofia Navarro, Director of Operations (Content automation): Packing lists and contracts used to sit in someone's inbox until someone remembered. Now they just land where they should. Boring, which is exactly what I wanted.
Questions

Answers before you ask.

Still unsure? Ask ZAC, or email us — a senior engineer replies.

Ask ZAC →
Is ZAC Consultant actually free?
Yes, and you see the recommendation, feature list and timeline on screen before we ask for anything. Contact details are only needed to email you the full roadmap document.
What happens to what I type into it?
It's used to generate your roadmap and, if you submit contact details, stored in our CRM so a senior engineer can pick up the thread. We don't sell or share it, and you can ask us to delete it at any time.
How long does a typical project take?
Most builds land between 8 and 20 weeks. Discovery takes one to two weeks and ends with a fixed scope and estimate, so you know the real number before committing to the build.
How do you price work?
Fixed price per phase after discovery, or a monthly rate for an embedded team. No hourly billing, and no change without a written estimate you approve first.
Can you take over an existing codebase?
Yes — it's a large share of our work. We start with a one-week audit: what's salvageable, what's risk, what it costs to stabilise. You get that report whether or not you continue with us.
Do you build AI features, or just use AI?
We build them. ZAC on this site is our own work — retrieval, evaluation, guardrails and all. We scope every AI feature to a measurable saving before writing code, because most don't survive that test.
